PE-backed consumer brand

Lifecycle infrastructure redesign.

A PE-backed consumer brand with strong acquisition but weak retention approached Pivvott after two consecutive quarters of declining customer lifetime value. The lifecycle infrastructure was a patchwork of disconnected tools, manual processes, and time-based automations that didn't respond to customer behavior.

The challenge

The brand was spending heavily on acquisition but hemorrhaging customers after the first purchase. Lifecycle communications were generic, batch-and-blast emails on a fixed calendar. There was no onboarding sequence, no behavioral triggers, no segmentation beyond purchase recency, and no visibility into which lifecycle touchpoints were driving retention. The team was optimizing campaigns when the problem was infrastructure.

Our approach

We began with a full lifecycle diagnostic — mapping every customer touchpoint from acquisition through repeat purchase and reactivation. We identified critical moments of truth where customers were being lost and opportunities where targeted intervention could drive retention. The diagnostic revealed that the first 14 days post-purchase were the highest-leverage period, yet the brand had no meaningful engagement during this window.

System design

We designed a behavioral lifecycle system with three core components: an onboarding sequence triggered by first purchase behavior, an engagement scoring model that identified at-risk customers before they churned, and a dynamic re-engagement system that matched intervention type to customer segment and lifecycle stage. The system was designed to be self-improving — with feedback loops that refined targeting based on measured outcomes.

Implementation

We worked alongside the brand's marketing and engineering teams over 12 weeks to implement the system. This included migrating to a more capable automation platform, building the data infrastructure to support behavioral triggers, and training the team to operate and iterate on the new system.

Outcomes

Within six months, repeat purchase rate increased by 38%. Customer lifetime value improved by 26%. The onboarding sequence alone reduced early churn by 44%. The engagement scoring model successfully identified 72% of customers who would have churned, enabling proactive intervention. The brand's acquisition ROI improved significantly as each acquired customer generated more long-term value.
